Главная ошибка — считать scaling простой операцией: было $1 000 spend/day → поставим $10 000/day.

QFTD: Revenue: $20 000. Contribution: $10 000.

QFTD: Revenue: $36 000. Contribution: $6 000.

  1. Prove
Связка profitable на final/QFTD economics.
  1. Stabilize
Tracking, approval, operator, cash и cohorts достаточно стабильны.
  1. Expand
Увеличивать budget внутри proven segment.
  1. Diversify
Добавлять operators, campaigns, channels и owned audience.
  1. Geographic Expansion
  1. Systematize
Единый tracking, BI, offer registry, budget allocation.
  1. Automate

Scale

Scale Gate №1: tracking

  • Click IDs теряются;
  • Qualified FTD не возвращаются;
  • operator reconciliation нестабильна.
Подробнее: S2S tracking и postback.

Scale Gate №2: approval

Raw FTD могут создавать illusion profitability. Пример: CPA: $200. Raw FTD: Наивный revenue: $20 000. Но Approval: 50%. Actual: 50 payable × $200 = $10 000. Перед scale использовать: final approval-adjusted economics.

Scale Gate №3: cohort quality

Scale Gate №4: commercial capacity

Scale Gate №5: cash

Scale Gate №6: compliance

  • запрещённого traffic source;
  • unsupported GEO;
  • нарушения affiliate agreement;

Vertical scaling

Google Search UK → Operator A. Budget: $1k → $2k → $5k/day.

Horizontal scaling

Horizontal scaling —
  • Operator B;
  • new keyword clusters;
  • SEO;
  • Meta;
  • Ontario;
  • Brazil.

Vertical scale проще

  • funnel;
  • operator;
  • audience.

Horizontal scale

  • uncertainty;
  • tracking complexity;
  • compliance requirements.

Scaling Funnel

One profitable campaign ↓ One scalable campaign ↓ Campaign portfolio ↓ Multi-operator portfolio ↓ Multi-channel acquisition ↓ Multi-GEO ↓ Owned audience + BI ↓ Acquisition system

  • keywords;
  • match types;
  • bids;
  • audiences.
Marginal clicks

Diminishing Returns

Average vs Marginal Economics

Average CPC

Total Spend / Total Clicks.

Marginal CPC

Example

До scale: 10 000 clicks. Spend: $10 000. Average CPC: $1.00. После scale: 15 000 clicks. Spend: $18 000. New 5 000 clicks cost: $8 000. Marginal CPC: $1.60.

Marginal Revenue

Incremental revenue: $7k. Incremental cost: $8k. Marginal contribution: −$1k. Campaign overall всё ещё profitable. Но scale step уже destroys value.

Формула marginal contribution

Marginal Contribution = ΔRevenue − ΔVariable Cost Для media-first approximation: ΔAffiliate Revenue − ΔAd Spend

Marginal ROAS

Incremental Revenue / Incremental Spend В предыдущем примере: $7k / $8k = 87.5%. Scale step negative.

Average ROAS

Total: Revenue $27k. Spend $18k. Average ROAS: 150%.

Marginal QFTD

Marginal CPQFTD

Incremental Spend / Incremental QFTD До: 100 QFTD за $10k. $100/QFTD. Marginal: $266.67/QFTD.

Если CPA payout $200

Scale Curve

Spend QFTD Revenue Contribution
$10k 100 $20k $10k
$20k 170 $34k $14k
$30k 210 $42k $12k
$40k 235 $47k $7k

Budget Ceiling

Target Marginal Return

Например: scale only if: Marginal ROAS ≥ 120% или: Marginal Contribution / Click ≥ $0.30. Threshold зависит от:
  • overhead;
  • cash;
  • risk.

  • source;
  • algorithm;
  • volume;
  • event latency.

Stepwise scaling

Increase ↓ Observe ↓ Mature ↓ Evaluate ↓ Increase again.

Fast signals vs slow signals

Fast

CPC CTR Registration.

Medium

Raw FTD.

Slow

QFTD D30 LTV cash.

Leading indicators нельзя делать final decision metrics

High CTR после scale: не доказывает profitable marginal acquisition.

Scale Dashboard

Spend Clicks CPC Raw FTD QFTD Approval CPQFTD Revenue Contribution Marginal Contribution.

Add cohort layer

При RevShare/Hybrid: D30 Revenue/QFTD D90 Payback.

Cohort deterioration during scale

Scale should be evaluated by acquisition cohorts

Например:
Monthly Spend QFTD D90 Value/QFTD
$50k 500 $260
$100k 900 $230
$200k 1,500 $170
$300k 1,900 $130
Volume растёт. Marginal player quality падает.

Marginal cohort matters more than historical cohort

важнее recent scaled cohort, а не average value первого profitable year.

Scale-induced mix change

  • broader audience;
  • weaker intent;
  • new placements.
Поэтому cohort value меняется.

Approval deterioration

Scale
  • more duplicates;
  • wrong GEO;
  • lower-intent users.
Raw FTD → QFTD Approval.

Approval-adjusted scaling

Revenue: Clicks × Raw FTD CR × Approval × CPA Scale способен ухудшить любой multiplier.

Example

Initial: Raw FTD CR 2%. Approval 90%. CPA $180. Revenue/click: $3.24. Scaled: Raw FTD CR 1.8%. Approval 70%. Revenue/click: $2.27.

Scaling creative

  • повышать CPM;
  • снижать CTR;
  • менять user quality.

Creative scaling system

Нужно одновременно: Exploit winners и: produce new creatives.

Creative Velocity

Internal metric: new testable creatives/week. Не industry benchmark.

Creative success should be measured downstream

Не: highest CTR. Смотреть: QFTD / Impression или: Contribution / 1,000 impressions.

Creative Quality

Creative A: CTR 3%. D90 player value: low. Creative B: CTR 1.8%. Higher QFTD + LTV. B может быть stronger.

Scaling landings

Другая axis: one ad → multiple landing variants. Но winner выбирать по: Revenue/Visitor или: QFTD/Visitor. Подробнее: Landing pages в iGaming.

Scale landing system

  • stale bonuses;
  • broken links;
  • compliance inconsistency.

Component architecture

Central data: Operator Offer GEO Status Tracking URL Last Verified. Landings consume these records.

Operator scaling

Operator B.

Почему нужен operator portfolio

Первый operator может:
  • fill cap;
  • cut CPA;
  • suffer outage;
  • change KYC;
  • terminate deal.

Operator diversification is not equal traffic split

Allocation should follow marginal EV

Для каждого operator: Remaining Cap QFTD CR Payout/LTV Risk

Cap-first allocation

Operator A: highest RPC, но remaining cap: 50 QFTD. Fill economically attractive available capacity. Then move marginal traffic.

Offer portfolio

Hybrid. RevShare. При scale полезно избегать dependence: only one monetisation structure.

Commercial-model mix

Model diversification

CPA: faster cash. RevShare: long-term upside.

Traffic-source scaling

Следующий growth layer: multi-channel acquisition.

Why channel diversification matters

Catena Media as a diversification example

  • technical infrastructure;
  • sub-affiliation;
  • loyalty/owned engagement;
  • другие channels.
Это пример принципа: diversify around a proven core rather than abandon it.

Better Collective: paid scale has direct cost

Paid Media scale should be return-based

В Q1 2026 Better Collective сообщала, что Paid Media spend вырос на 10%, revenue — на 12%, а EBITDA before special items — на 25%; компания описывала budget decisions как data-driven/return-based и связывала дополнительный spend с уверенностью в scalability бизнеса. Это company-specific result, а не benchmark. Полезный principle: increase spend because marginal return remains attractive, not because budget is available.

Scaling SEO

SEO scale происходит иначе. Не через bids. А через: content inventory brand authority internal linking technical platform new topics/GEOs.

SEO scaling constraint

Marginal content
  • lower demand;
  • stronger competition;
  • weaker intent.

SEO platform concentration

SEO visitor → email/community/account/direct return. Подробнее: First-party аудитория в iGaming.

Scaling CRM

CRM масштабируется через:
  • audience growth;
  • segmentation;
  • reactivation.
Но ограничена: consent self-exclusion frequency deliverability.

Owned Audience Advantage

Scaling paid + owned

Strong flywheel: Paid/SEO acquisition ↓ Useful site/tool ↓ First-party audience ↓ CRM/direct ↓ Higher blended LTV ↓ More acquisition budget.

Channel Portfolio

Пример: Search high intent. SEO durable discovery. Social creative demand generation. CRM retention/reactivation. Sub-affiliation distribution partnerships.

One Core + One Expansion Channel

1 proven core source
1 secondary experiment чем 7 underfunded channels.

Channel readiness

  • tracking supports source;
  • operator permits it;
  • creative/compliance process ready.

Multi-source BI

Все sources должны приводиться к: same downstream metrics. SEO sessions vs Meta FTD vs email opens. Ultimate: QFTD Revenue LTV Contribution.

Scaling sub-affiliation

  • source opacity;
  • quality risk;
  • partner management.

Sub-affiliate layer

Минимум capture: Parent Affiliate Sub-affiliate Source Campaign GEO.

Catena infrastructure example

Scaling through partnerships

Possible axis: media partnerships. Publisher integrations. White-label content. Sub-affiliation. Каждая требует contractual/compliance review.

GEO scaling

Regulation Operator availability Traffic-platform eligibility Language Currency Payment methods CPA/LTV Competition Player behaviour.

GEO Expansion Ladder

  1. Existing GEO fully understood
↓
  1. Adjacent product/operator expansion
↓
  1. Similar regulated GEO
↓
  1. New language/market
↓
  1. Portfolio of independent GEOs

Do not copy LTV between GEOs

D90 LTV: UK = $220 не означает: Brazil = $220. Запустить own cohort.

Regulatory launch gate

До acquisition проверить: market open? operator authorized? affiliate advertising permitted? source permitted?

Alberta 2026 example

Brazil example

Значит multi-GEO operator database требует: continuous verification, а не one-time spreadsheet.

Platform eligibility тоже GEO-specific

Google Ads current Gambling and Games policy разрешает gambling/gambling-promoting content только в supported country/category cases; affiliate/aggregator sites допустимы при соответствующих country-specific requirements и certification. Google Ads affiliate campaign permitted.

Google certification risk at scale

С 14 сентября 2026 Google распространил strengthened policy-health requirements на все Gambling and Games certification categories; repeated certificate revocations/violations на accounts или MCC structure могут влиять на дальнейшую certification eligibility. Scale implication: account/policy architecture becomes portfolio risk.

GEO Launch Checklist

Regulator verified Operators verified Affiliate agreements signed Traffic source allowed Platform certification Localization Tracking Pilot budget Cohort horizon.

Localization at scale

Multi-GEO content system должен поддерживать: language currency age requirements responsible gambling operator set offer terms.

Translation alone is not localization

Payment methods. Regulatory wording. Consumer intent. Sports/calendar.

Centralized vs Local Teams

Centralize:
  • BI;
  • tracker;
  • design system;
  • offer database.
Localize:
  • compliance;
  • language;
  • creative;
  • operator knowledge.

Multi-GEO Organizational Model

Central Platform

Tracking BI Data Finance Templates.

GEO Pods

Acquisition Content Compliance inputs Operator management.

Do not duplicate infrastructure per GEO

Плохая scale architecture: UK tracker. Brazil separate tracker. Canada random spreadsheet. Нужно one data model.

Unified Taxonomy

Naming: GEO | SOURCE | CAMPAIGN | CREATIVE | LANDING | OPERATOR | OFFER Example: BR_META_CAS_AQ3_V17_LP4_OP2_HYB Exact naming может быть проще. Главное: consistency.

Scaling dimensions

Minimum warehouse dimensions: Date GEO Source Campaign Creative Landing Operator Offer Cohort.

Common metric definitions

Every team should use same: Raw FTD QFTD Approval Revenue LTV Contribution.

Scaling fails when teams optimize different definitions

Media: Registration. Affiliate manager: Raw FTD. Finance: Paid revenue. Management: “CPA”. Need shared metric dictionary.

Portfolio Cube

Conceptually: GEO × Source × Operator Primary cell: Contribution / Click Add drill-down: campaign/creative/landing.

Why portfolio view matters

Google UK may be weak. Google Ontario strong. Meta UK strong. Meta Brazil weak. Channel-wide average hides opportunities.

Budget Allocation

Capital should move toward: highest expected marginal contribution subject to:
  • cap;
  • risk;
  • cash;
  • diversification.

Allocation is constrained optimization

Not: give everything to highest average ROAS.

Constraints

Operator Cap Platform Spend Capacity Working Capital GEO Risk Concentration Compliance.

Simple allocation algorithm

For each segment:
  1. Hard eligibility pass?
  2. Positive marginal contribution?
  3. Cap remaining?
  4. Cash available?
  5. Risk within limit?
Then rank by: expected marginal contribution per $ spend.

Example portfolio

Segment Marginal ROAS Cap Left Decision
UK Search A 170% $20k Scale
ON Search B 155% $50k Scale
BR Social C 115% high Hold
UK Native D 80% high Stop
Illustrative only.

Why “Scale” not “winner”

Next budget block can change numbers. Recalculate.

Scale / Hold / Stop Framework

Scale

Final economics above target. Quality stable. Cap/cash available.

Hold

Early numbers good, but QFTD/cohort immature.

Reduce

Marginal return deteriorating but still positive.

Stop

Marginal economics negative or hard compliance/technical failure.

Add “Investigate”

For: sudden Approval collapse, tracking gap, operator outage. Do not classify immediately as poor campaign.

Scale rules should use multiple guardrails

Example: Marginal ROAS > threshold AND Approval > minimum internal baseline AND Tracking Match > threshold AND D30 cohort within expected range.

Avoid one-metric automation

Auto-scale based only on: CPA platform conversion can buy low-quality events.

Platform bidding signal

Ideally optimisation event gets closer to: Qualified FTD rather than: Registration. But low volume/latency may require intermediate events.

Two-stage optimisation

Use: fast event for platform learning. Then: final QFTD/cohort quality for budget governance.

Offline / S2S feedback

Where platform and policy allow, return quality outcomes to acquisition platform. But internal BI remains source for business decisions.

Scaling Data Architecture

Ad Platform ↓ Tracker ↓ Landing ↓ Operator ↓ Affiliate Platform ↓ Postback/API ↓ Warehouse ↓ Cohort BI ↓ Budget Allocation.

Data latency table

Track:
Event Typical relative speed
Click immediate
Registration fast
Raw FTD medium
QFTD delayed
D30 LTV 30+ days
Cash later
Do not treat this as fixed timing across programmes.

Decision latency

Budget system should know: which metrics are mature.

Mature / Pending flags

Campaign may show: QFTD Mature but: D30 Pending. Then scale decision can be: limited/conditional.

Cash Flow Scaling

Suppose: Month 1 spend: $100k. Revenue earned: $150k. Cash received: $0. Month 2: another $200k spend. Cash from M1 still pending. Paper profit: positive. Cash balance: stressed.

Working Capital Requirement

Simplified: Peak Cumulative Cash Outflow before Receipts

Example

Week 1 spend: $25k. Week 2: $25k. Week 3: $25k. Week 4: $25k. Operator pays Day 60. Before first meaningful receipt: you may finance roughly: $200k spend if continuing $25k/week.

Scale multiplier increases financing needs faster than expected

Spend doubles today. Payment timing does not become twice as fast.

Cash Scaling Limit

Even profitable campaign has: financial budget ceiling.

Profit ceiling vs cash ceiling

Economic model says: spend $500k. Cash available supports: $200k. Real scale today: $200k.

External financing

Larger affiliates may use:
  • retained earnings;
  • credit;
  • other financing.
This introduces: interest/counterparty risk. Not necessary for small teams.

CPA vs RevShare cash profile

CPA

Usually faster realization.

RevShare

Longer tail.

Hybrid

Intermediate.

Revenue Share requires stronger balance-sheet thinking

You fund acquisition now, monetization accumulates later.

Better Collective example

Better Collective explicitly notes that Paid Media requires upfront payments to external advertising platforms and therefore carries substantial direct costs, while its revenue mix includes both CPA and Revenue Share components. This illustrates: paid scale is partly a capital-allocation business.

Cohort-funded scaling

Conceptually: new acquisition is funded from cash generated by older cohorts.

Growth Flywheel

Cohort 1 Revenue ↓ Funds Cohort 2 ↓ Larger Revenue Base ↓ Funds Cohort 3.

Danger: reinvesting predicted revenue

Do not spend money: not yet collected as if guaranteed.

Use cash forecast

At minimum: Beginning Cash Media Spend Other Costs Expected Receipts Ending Cash.

Stress Testing

Before aggressive scale model: Base Approval −20% CPC +20% Payment +30 days LTV −25%.

Combined downside

Real crises often combine: CPC up
conversion down. Not independent isolated stress.

Example stress

Base: Contribution: $100k/month. Scenario: CPC +15%. QFTD CR −15%. Approval −10%. Revenue may decline enough to erase most contribution.

Margin of Safety

Scale only if base economics has room for normal variance. Campaign at: 1% profit margin is fragile.

Break-even Distance

Define: Current RPC − Break-even RPC or: Break-even CPC − Current CPC.

Example

Break-even CPC: $2.00. Actual: $1.90. Only: $0.10 safety. Aggressive scale risky.

Target CPC with safety margin

If break-even: $2.00. Internal max: $1.60. 20% buffer. Illustrative.

Scale Risk Register

For each major segment: Platform Risk Operator Risk GEO Risk Tracking Risk Cash Risk Commercial Risk.

Concentration Risk

Scale can accidentally create dependency. Example: 80% revenue from: one operator or: one search engine.

Channel Concentration

Catena Media’s 2026 strategy explicitly focuses on reducing dependence on a single external factor after search volatility, while continuing to invest in core organic brands. This is a practical reminder: concentration can create excellent efficiency until the concentrated dependency breaks.

Operator Concentration

One partner: 60% revenue. Risk: rate cut. cap. termination.

GEO Concentration

One market: 80%. Regulatory change can hit whole business.

Revenue Model Concentration

All CPA: fast cash, no long tail. All RevShare: long-term value, slow cash/contract exposure.

Diversification matrix

Track percentage of revenue by: Source Operator GEO Commercial Model.

Concentration thresholds

Do not copy universal arbitrary limits. Build internal limits based on:
  • alternatives;
  • volatility;
  • liquidity.

Scaling team

One-person media buyer can run one campaign. Multi-GEO system requires functions.

Core functions

Acquisition Affiliate/Commercial Analytics Creative/Content Compliance Finance. Small team can combine roles.

Why finance joins early

At $5k/month: cash management simple. At $500k/month: settlement timing can determine survival.

Why compliance joins early

Changing 300 campaigns after policy violation: expensive. Reusable approval process scales better.

Scaling Creative Operations

Create: brief production review launch performance feedback loop.

Compliance-ready creative library

For every GEO: approved:
  • claims;
  • disclaimers;
  • operator branding.
Avoid re-reviewing same components from zero.

Scaling landing operations

Use: component library central operator feed GEO rules.

Scaling operator management

Need: offer registry cap tracker rate change log payment ledger.

Scaling analytics

Need: shared semantic layer. Not ten spreadsheets with different FTD definition.

Scaling finance

Need: cash forecast invoice reconciliation FX.

Automation hierarchy

Automate in this order: Data collection ↓ Reporting ↓ Alerts ↓ Recommendations ↓ Budget actions. Do not start with: fully autonomous bidding on unreliable data.

Automation Level 1 — Data

Automatically import:
  • spend;
  • clicks;
  • operator conversions;
  • revenue.

Level 2 — Alerts

Example: Approval dropped 25%. Cap at 90%. Postback stopped.

Level 3 — Recommendations

System says: reduce campaign X. Human reviews.

Level 4 — Controlled Actions

Budget adjustments within limits.

Human override remains useful

Especially for:
  • regulatory;
  • operator incidents;
  • tracking outages.

Do not automate regulatory eligibility from stale data

Regulator/operator status changes. Need verified current source.

Scale Incident Playbook

When performance collapses:

1. Freeze aggressive scaling

Not necessarily all traffic.

2. Check tracking

3. Check operator

4. Check source/platform

5. Compare segments

6. Inspect approval/cohort

7. Decide.

Platform Incident

Symptoms: all operators affected on one source.

Operator Incident

One operator affected across multiple sources.

Landing Incident

One landing affected across sources/operators.

GEO Incident

All activity in one jurisdiction changes. Could be:
  • regulation;
  • payment;
  • operator environment.

Attribution Incident

Operator has FTD, tracker doesn't.

Root-Cause Matrix

Symptom Likely investigation
CPC up auction/source
CTR down creative
Reg down landing/operator
FTD down operator/payment
Approval down quality/offer
D30 LTV down source/operator mix
Cash late finance/operator
All metrics disappear tracking
Not deterministic; use as triage.

Scaling and Experimentation

Never stop testing after finding winner. Scale changes environment.

Exploration Budget

Keep a portion of spend for:
  • new creative;
  • operators;
  • campaigns;
  • GEOs.
Exact % should follow risk/capital.

Exploitation Budget

Funds proven opportunities.

Why 100% exploitation is dangerous

Current winner can:
  • saturate;
  • lose cap;
  • face platform change.
No future pipeline.

Why 100% experimentation is dangerous

Business never compounds winners.

Experiment Portfolio

Classify: Core Growth Test Paused.

Core

Mature economics.

Growth

Profitable but scaling.

Test

Insufficient data.

Paused

Failed / currently unattractive.

Graduation Criteria

Test → Growth: enough QFTD. Tracking clean. Economics positive.

Growth → Core

Multiple mature cohorts. Reliable operator/payment.

Kill Criteria

Negative marginal economics after sufficient sample, or: hard compliance/technical failure.

Avoid sunk-cost thinking

Past spend does not justify future spend.

Scaling Search

Search expansion axes: Budget keywords match/query coverage GEO operator.

Search marginal CPC

As bids expand: CPC often changes. Always calculate: incremental.

Query quality

Broadening keywords can lower: QFTD CR.

Brand terms

May be high-intent, but affiliate agreement may prohibit operator brand bidding. Подробнее: Google Ads для iGaming.

Scaling Paid Social

Axes: Creative Audience placements GEO.

Social scale usually demands creative production

Budget alone can cause fatigue.

Creative cohorts

Track downstream player quality by creative.

Scaling Native

Need granular: Publisher Placement Creative Landing. Network average can hide bad inventory.

Scaling Influencer / Community

Harder to standardize. Need: creator ID promo/link tracking GEO content compliance.

Scaling SEO

Portfolio: commercial pages reviews guides tools first-party audience.

Scaling first-party audience

Owned media can reduce concentration on external acquisition platforms. Better Collective’s 2025 annual report described FanReach as using authenticated first-party and zero-party data across its owned brands; Catena Media likewise highlighted loyalty/alternative distribution as part of reducing Google dependency. These are company-specific strategies, but they support the broader principle: audience ownership increases strategic optionality.

Scaling through data advantage

At small scale: decision: CPA. At larger scale: decision: Expected marginal value by segment.

Data Moat

Historical: source × operator × GEO × cohort data can become proprietary advantage. Competitor can copy: creative. Harder to copy: 3 years of cohort performance.

Predictive allocation

Mature system may estimate: P(QFTD | Click) × Expected LTV and route budget accordingly. Grandstand’s h2 2026 disclosure provides a real-world example of using predictive analytics to choose commercial model based on operator, product and market.

Prediction is not truth

Common scaling mistakes

Масштабировать average ROAS

Нужно marginal return.

Scale до final approval

Raw FTD могут mislead.

Игнорировать cohort deterioration

Cheap QFTD can have low LTV.

Не учитывать caps

Incremental traffic becomes non-payable.

Масштабировать только budget

Saturation

Regulation/economics differ.

Считать Canada/US/EU одним market

From campaign to system

At small scale: decision: Is campaign profitable? At larger scale: Where should the next dollar go across all eligible segments?

Portfolio Economics

Suppose capital: $100k additional. Options:

Segment A

$20k capacity. Marginal profit: 40%.

B

$50k. 30%.

C

unlimited. 10%. Allocation: not simply: all C because capacity. Fill higher-return opportunities first, subject to risk.

Portfolio Optimizer Concept

Rank available increments: A1 A2 B1 B2 C1 by expected marginal contribution.

But expected return is uncertain

Use confidence bounds. New segment: higher uncertainty. May deserve small exploration budget.

Risk-adjusted allocation

Potential model: Expected Contribution × Confidence Again: not an industry standard.

Cash-adjusted allocation

Segment A: 40% contribution but cash D120. B: 30% cash D30. Capital-constrained team may prefer B.

Scaling is multi-objective

Maximize: profit while managing: cash risk learning durability.

Scaling SEO + Paid + CRM as flywheel

Paid tests intent quickly. ↓ Winning topics/offers inform: SEO/content. ↓ SEO creates audience. ↓ Audience enters: CRM/direct. ↓ CRM raises blended lifetime value. ↓ Higher blended economics allow: more acquisition.

Cross-channel learning

Search query: reveals intent. Social creative: reveals message resonance. SEO: reveals durable information demand. CRM: reveals retention. A mature system combines these insights.

Do not mix attribution with incremental value

CRM may receive last click for user originally acquired by SEO. Need original cohort + touchpoint views.

Scaling Metrics Formula Sheet

RPC = Final Revenue / Clicks CPQFTD = Spend / QFTD Approval = QFTD / Raw FTD Contribution = Revenue − Variable Costs Marginal Contribution = ΔRevenue − ΔCost Marginal ROAS = ΔRevenue / ΔSpend D90 LTV/QFTD = D90 Cohort Revenue / QFTD Payback = first date cumulative value covers CAC

Cohort-adjusted break-even CPC

Break-even CPC = QFTD CR × Expected Affiliate LTV/QFTD

Approval-adjusted CPA break-even

Break-even CPC = Raw FTD CR × Approval × CPA

Marginal Break-even

Use incremental: Marginal QFTD CR × Expected Marginal LTV. Not historical average.

Worked scaling example

Initial campaign: Spend: $20 000. Clicks: 20 000. CPC: $1. Raw FTD: Approval: 80%. QFTD: CPA: $150. Revenue: $48 000 Contribution: $28 000.

Scale Step 1

Spend: $40 000. Clicks: 36 000. Raw FTD: Approval: 78%. QFTD: Revenue: $76 050 Contribution: $36 050. Total profit increased.

Step 1 Marginal Economics

Incremental spend: $20k. Additional revenue: $28,050. Marginal contribution: $8,050. Marginal ROAS: 140.25%. Scale works.

Scale Step 2

Spend: $70 000. Clicks: 55 000. Raw FTD: Approval: 70%. QFTD: Revenue: $89 250 Contribution: $19 250. Total contribution collapsed.

Step 2 Marginal Economics

Incremental spend: $30k. Incremental revenue: $13,200. Marginal contribution: −$16,800. Do not keep scaling simply because: total campaign still positive.

Why deterioration happened

CPC increased. Raw FTD rate fell. Approval fell. All multipliers moved against business.

Add cohort quality

Suppose initial D90 Revenue/QFTD: $220. Step 1 cohorts: $200. Step 2: $130. Deterioration becomes even stronger.

Scale Decision

Return closer to Step 1. Or: expand horizontally via:
  • second operator;
  • new source;
  • new GEO.

Worked Multi-Operator Example

Operator A: best RPC. Cap: Operator B: second-best. No cap. Use A until marginal cap/return. Then B.

Worked Multi-GEO Example

UK: mature. Marginal ROAS: 130%. Ontario: pilot. Expected: 145%, low confidence. Brazil: no data. Allocation might be: core UK
controlled Ontario test
small Brazil learning budget after regulatory/offer readiness. Not all-in on forecast.

2026: scaling means reducing single-channel dependence

Catena Media’s Q2 2026 update explicitly describes search dependence as structural volatility and its strategic move toward broader technical/distribution infrastructure; MRKTPLAYS had already grown to more than one-third of group revenue. This is not a prescription to copy Catena’s business. It demonstrates a general scaling truth: business size without channel resilience is not the same as durable scale.

2026: paid scale is increasingly data/capital allocation

Better Collective’s recent reporting characterizes Paid Media as return-based investment with direct advertising costs. In Q1 2026 it increased Paid Media spend while revenue and operating profit before depreciation/special items also grew, illustrating a model where additional capital is deployed when expected returns justify it. Again: company-specific result, not benchmark.

2026: acquisition model should be context-specific

Grandstand’s h2 2026 filing says it evaluates CPA, Revenue Share and Hybrid value based on each operator, product and market. This supports the key architecture of a multi-GEO system: do not use one global offer rule.

2026: platform/regulation state changes quickly

Google strengthened gambling certification requirements across categories effective 14 September 2026, while individual country eligibility can change; for example, Google announced a Croatia change taking effect 7 October 2026 that will stop gambling-promoting affiliate content there while leaving eligible operator gambling promotion separately addressed. So GEO scale requires: continuous policy monitoring. Not one-time approval.

2026: markets themselves can open

Alberta’s regulated iGaming market launched on 13 July 2026. New market availability creates opportunity, but also requires: new operator, new compliance, new data.

Main scaling principle

Do not ask: How do we spend more? Ask: Where can the next unit of capital create the highest durable marginal contribution within acceptable risk and cash constraints?

Practical Scaling Framework

Step 1 — Prove

One GEO. One core source. Several vetted operators. Final QFTD economics.

Step 2 — Stabilize

Tracking. Approval. Payment. Cohorts.

Step 3 — Vertical Scale

Increase budget incrementally. Measure marginal return.

Step 4 — Operator Expansion

Reduce cap/concentration dependence.

Step 5 — Channel Expansion

Add second acquisition engine.

Step 6 — First-Party Layer

Build owned audience.

Step 7 — GEO Expansion

Treat every jurisdiction as new business case.

Step 8 — Portfolio BI

Compare all segments in common economic metrics.

Step 9 — Capital Allocation

Fund best marginal opportunities.

Step 10 — Automation

Automate only stable rules.

Для scale нужны: Marginal CPC Marginal QFTD Marginal Revenue Marginal Contribution. Добавить: Operator Portfolio Traffic Portfolio First-party Audience GEO Portfolio. Но каждый новый dimension должен проходить: Eligibility ↓ Tracking ↓ Pilot ↓ Final QFTD ↓ Cohort ↓ Cash ↓ Scale. Финальная формула: Marginal Contribution = Incremental Final Revenue − Incremental Acquisition Cost − Incremental Variable Costs. А для long-tail economics: Expected Marginal Value = Marginal QFTD × Expected Cohort LTV − Incremental Cost.

FAQ

Marginal ROAS?

Incremental Revenue / Incremental Spend.

Incremental Spend / Incremental Qualified FTD.

Raw FTD?

В Q1 2026 Better Collective характеризовала Paid Media как return-based, data-driven investment model; spend вырос на 10%, revenue на 12%, EBITDA before special items на 25%.

Commercial limit payable acquisitions/volume

Regulation, operators, platform rules, conversion, language и LTV различаются.

Google gambling eligibility и certification являются country/category-specific.

Низкая source transparency, quality и compliance control.

Approval.

Остановить aggressive scale и проверить source mix, offer qualification и fraud/rejection reasons.

Data ingestion, reporting и alerts.
